Commercial roof repair vs replacement: how to decide

The practical signs that a repair is enough, and when replacement gives a better result.

Start with the roof, not the quote

A single leak does not automatically mean the whole roof needs replacing. It also does not mean a patch is the cheapest answer. The useful decision comes from looking at the roof system, the spread of defects, the condition of the substrate and the consequence of another failure.

Repair is usually sensible when

  • the defect is localised and the surrounding roof is sound;
  • fixings, laps, flashings or a rooflight have failed but the build-up is dry; and
  • the building can tolerate a planned repair programme.

Replacement deserves a closer look when

Repeated leaks, widespread corrosion, wet insulation, brittle sheets or failing details point to a roof that is beyond isolated repair. If the cost of returning to the same roof keeps recurring, a properly specified replacement may be easier to budget and maintain.

What to ask for

Ask for a condition report that separates urgent make-safe work from longer-term options. A good recommendation should explain what was inspected, what was not accessible, why the proposed system fits, and what is included in the price.
